Qualitative cross functional feedback supplements metrics
Unknown · Nov 16, 2022
At early stage, rep reviews should incorporate qualitative cross-functional feedback from engineering and customer-facing non-sales roles, not just sales data
Those functions work closely with customers and generate information that sits on top of the metrics and the manager's own call observations
Scope: early-stage companies

Revolut overused KPIs: metrics should be tracked to read team health, but once you incentivise against them teams find ways to game them, so not everything should be a KPI
Incentivising a measure invites gaming of that measure

Bonusing recruiters on hires per month backfires: they start persuading hiring managers to lower the talent bar, which is the opposite of what the company wants
He has seen recruiters chasing bonuses negotiate managers down by insisting a candidate is the best they will find; you must reason about the second-order consequences of any incentivised metric

Leaders start with the operating model
Jeanne DeWitt Grosser · Mar 9, 2022
A first-time sales leader's top priority should be understanding their operating model — the funnel, the assumptions behind it (deal size, conversion rates), and measuring it
That measurement becomes the way to fine-tune the sales engine

Doug Adamic · Sep 8, 2023
Great sales leadership is about building systems, departments and infrastructure whose byproduct is crushing quota, not about chasing the quota or topping the leaderboard directly
If you do all the little things that the box score doesn't capture, the box score takes care of itself

Diagnose revenue health via create convert close churn buckets
Ben Fiechtner · Aug 2, 2024
A revenue business should be diagnosed across four buckets: create, convert, close, and churn

Ben Fiechtner · Aug 2, 2024
A quarterly forecast cadence should be organized around four areas — create, convert, close, churn — with the depth on each shifting by week (pipe creation in week one, stalled pipe around week six, commit hygiene in the last three weeks, renewals throughout).
Chunking the quarter this way tightened their own forecast cadence, and each week you need to be looking at a different aspect of business health.

Minimal metric set predicts the number
Dan Fougere · Nov 22, 2024
Sales orgs should distill down to the minimum number of metrics needed to run the business — for him, new business meetings and qualified opportunities added to the forecast, not raw meeting counts.
He doesn't want salespeople spending all day in Salesforce; those two metrics are enough to predict whether a rep makes their number.
Scope: at Datadog the bar was one of each per week for enterprise, two new business meetings for SMB

Sales teams should have a visible dashboard tracking revenue closed, pipeline generated and weekly activity, and the person at the top on bottoms-up activity will usually be the one at the top on revenue
Activity leadership translates into revenue leadership; with nontraditional salespeople these competitive concepts have to be introduced incrementally

Sales is reverse engineerable math
Jeanne DeWitt Grosser · Mar 9, 2022
Sales is ultimately a math game, so you can reverse-engineer a target into required opportunities created and deal sizes and run a funnel diagnostic on any rep at ninety days
Given win rate, deal size and cycle time, the number of opportunities needed is derivable, letting you locate exactly where a rep is falling short

Reps must own their own math
Jeanne DeWitt Grosser · Mar 9, 2022
A red flag in a new rep is not being able to articulate what needs to be true to hit their number — great reps are systematic and proactively drive toward the outcome rather than doing what's in front of them
Great reps come to one-on-ones with their target broken into deals needed, likely closes and pipeline in development, showing they understand the math behind their selling

Companies at every stage — startup through public — should normalize go-to-market investments into comparable metrics like bookings per rep and sourced dollars per marketing spend so they can make explicit channel trade-offs.
Only once cost per new booking dollar is comparable across SDR-led, marketing inbound and AE outbound can you decide where to invest for efficient growth.
