When should founders hand off selling from themselves to a dedicated sales team?

Founder led until pmf is found

Jeanne DeWitt Grosser · Mar 9, 2022

Founders must be core to determining initial product-market fit by talking to many customers, so early selling should stay with the founder at that stage

Sales is one part revenue and one part R&D; founder connectivity at the beginning is what surfaces the R&D piece

Scope: applies to the initial product-market-fit stage

Rich Liu · Jun 7, 2023

The founder must build the initial sales playbook themselves; bringing in a head of sales to figure out the problem-customer fit for you at that stage is dangerous

The learnings from early deals have to flow back to shape product-customer fit, which only works if the product founder is close enough to the selling

Scope: applies before the motion is repeatable and scalable; once confident in fit, the founder can step away and outsource

The biggest founder mistake in sales hiring is hiring ahead of real conviction that you can scale efficiently

Founders think they're ready to scale when they aren't yet able to drive efficient output

Lori Jimenez · Aug 2, 2023 · hedged

The right time to hire the first sales rep is when the founder has roughly 10-20 customers, a repeatable process has emerged, and the founder's daily capacity caps further scaling

The founder needs to scale beyond selling into other disciplines, and there must be enough repeatable work to hand off and iterate on together

Scope: founder should stay close to the process afterwards

Sam Blond · Apr 12, 2024

Founders must acquire the first set of customers themselves before hiring any salesperson, and should not hire a rep until they have a handful of non-friends-and-family paying customers plus a process they believe is repeatable.

If the founder cannot close customers and generate revenue, sales specialists definitely won't be able to; no one is better qualified to acquire the first customers than the founder regardless of professional training.

Founders should not treat selling as someone else's responsibility — they must make the calls and send the emails themselves and believe prospects love talking to founders

Founders are math and science driven and lean on data, but the product will not find revenue on its own

Founders should not hire product managers or salespeople before they have product market fit, because finding PMF is the founder's own job

People hire a product manager to fix a product market fit problem or a salesperson assuming PMF exists, which is a mistake

A company in its first two or three years should not hire a sales leader — the founder/CEO should be the rep, hire SDRs and individual contributors, and develop the plays and message themselves

The CEO has to figure out who you sell to, the personas and the initial message; only once there's conviction that it's repeatable can you build an organisation around it

Scope: applies to brand-new companies, first 2-3 years; hire ICs and co-locate with them until the message is refined

Standard advice to hire vp sales early is wrong for founder led enterprise sales

Jason Lemkin · May 6, 2022

Founders should hire two quirky sales reps and get them hitting quota before hiring a VP of Sales; hiring a VP first fails about 80% of the time

Two performing AEs give you just enough of an engine and a proven playbook to reproduce from three to 300 reps; without them a VP has nothing to work with

Scope: works ~80% of the time; cloud/SaaS companies

David Lieb · Sep 21, 2022

Most founders hand off founder-led sales too early; they should keep doing it themselves for longer than seems reasonable.

The founder knows the product and the customer best, so they are the right person to do those important jobs; hiring a sales team on the first glimmers of product market fit and expecting it to drive success is usually the wrong answer.

The biggest mistake founders make is hiring an impressive-resume sales leader and delegating the sales motion before it's baked

They get bamboozled by a sexy resume from a brand-name company, sit the person at a desk and say 'go sell'; the hire fails because something core and unproven was delegated to someone who isn't in the weeds enough

The standard advice to hire a VP of Sales early is wrong for enterprise companies that can run founder-led sales.

Running sales himself with a small support team scaled far longer than expected and taught him far more about customers and how to build the product than any other route.

Scope: enterprise companies; only if founder-driven sales is possible and desired

Founders should hire salespeople and a go-to-market leader far sooner than conventional wisdom advises — well before the traction most people say is required

He joined Parker with four engineers and no customers or CRM; a trusted go-to-market leader takes selling off the founder's plate and helps sequence what engineering should build first under constrained resources

Founders set arbitrary productivity numbers and try to avoid hiring real salespeople, and it ends badly — you should invest in a great sales organization as soon as you can

Playbook must exist before sales leadership hire

Harry Stebbings · Aug 2, 2023

You only have a repeatable sales motion if a rep can go from a target list to a high-quality first meeting without founder help, and from a successful first meeting to a closed customer without extreme founder assistance

Both halves must work autonomously; failing either means the motion isn't repeatable and founders must be truth-seeking about it

Scope: at early stage, second half will still be founder-assisted absent brand and demand engine

Capital driven premature scaling is the danger

Because startups now raise so much money so early, they hire 20 sales reps before having repeatability or product-market fit, which burns culture and creates a vicious loop

Excess capital in the ecosystem enables premature scaling of sales

Hire an iterative sales leader at zero revenue

Carles Reina · Feb 14, 2026

Founders should bring in a scrappy, iterative sales leader at zero revenue rather than waiting until a playbook exists

Founder-led sales works but hits a ceiling, and it's better to do the transition now than wait another six months when you already know what and how you're selling

Scope: the hire must be someone who iterates and tells you honestly what works

Once you have an early sales hire you trust who iterates, founder-led sales stops making sense and the founder should redirect time to product

The right first step is for the founder to personally recruit, train and build a machine with about five reps reporting directly, then hire a sales leader to double the team

He backs himself to build that first machine before handing off

49:38 Founder builds a five rep machine then hires a leader

Jordan Van Horn · Aug 17, 2022

It is probably time to hire when you're in a fast-moving competitive market with free signups and want to amplify conversations and learning, or when you want an expert to increase revenue per lead

Jordan Van Horn · Aug 17, 2022

Three prerequisites signal a founder can hire a seller who will outperform them: four or five paying customers you've made successful who say it was worth the money, repeatable generation of five to ten leads a week, and evidence those leads progress from discovery to evaluation

Those are the leading indicators that a professional will get more revenue per lead than the founder does

19:21 Paying customers repeatable leads and pipeline progression signal readiness to hire a seller

Jordan Van Horn · Aug 17, 2022

Hire a head of sales when you want to grow a team quickly and attract talent — not because you think it will make sales easier to manage, since they'll do things that don't matter like implementing Salesforce at a five-person company

A head of sales solves for team building and talent attraction, not for a good individual salesforce

20:36 Hire head of sales for team building and talent attraction not easier management

AJ Tennant · Oct 23, 2024

Founders and CEOs should be deeply involved in sales from 0 to $10M but past that stage should not be the ones determining messaging or sales strategy

Early founder involvement is how you get initial customers to product market fit and it shows the sales team the CEO is in the trenches with them; later the team should leverage rather than be directed by the founder

6:32 Founder owns strategy to 10m then team leads

Harry Stebbings · Apr 19, 2023

The commonly touted $1M ARR threshold for hiring the first sales rep is meaningless

It means little as a signal

9:10 Revenue thresholds are meaningless timing signals
