Effective discovery follows an outside-in sequence — current state, negative consequences of inaction, imagined future state, then the positive business outcomes — using only open-ended questions rather than yes/no ones.
Yes/no questions cause you to miss what the customer is truly experiencing, and pushing past the technical solution to 'so what, and then what' surfaces the real value drivers: revenue, cost saving, risk mitigation, time to market.
