There is a real misalignment between OpenAI and Microsoft because Microsoft is run as a business while OpenAI's objective is building AGI
Misaligned objective functions produce public friction, as seen in reports of each side accusing the other of non-compliance

Microsoft's investment in OpenAI was an outstanding investment both financially and strategically, but it is not an enduring relationship
It let Microsoft buy AI innovation the way pharma buys biotech innovation, gave them the halo of being the leading AI company and a huge Azure draft that won cloud market share, and delivered the highest multiple return of the OpenAI investors — but the two companies' ambitions now collide, so Microsoft wants other options like Anthropic at the table
Scope: strategic value exceeded the financial value; the divergence is normal, good business thinking

Microsoft will take a short-term hit from the reset in its OpenAI relationship but will be fine long term, with no material lasting damage

Microsoft arguably took more risk than OpenAI's early venture investors and deserved its outsized return, since without its compute there was never going to be a company.
It was first to provide the compute the company needed, which gave it enormous leverage — value accrues by sequencing of who actually took the risk with capital.
