What is the true source of NVIDIA's competitive moat: CUDA software lock-in or continuous hardware improvement?

Nvidias dominance is a self perpetuating demand cycle not technical merit

Steeve Morin · Feb 24, 2025

NVIDIA's market dominance is a self-perpetuating cycle rather than a merit outcome: resellers buy NVIDIA because buyers want NVIDIA, and buyers want NVIDIA because it's what's available and what they trained on

Anyone buying GPUs to resell for inference will buy NVIDIA because customers trained on NVIDIA and want to reuse their code

NVIDIA's real moats are dominance itself — being the default solution and having everyone learn to think about AI in its structures — while the software and compiler challenge is hard but tractable

CUDA has already been substantially disintermediated by TensorFlow and PyTorch, and most AI today is written in PyTorch which you ought to be able to compile and run on your own hardware

NVIDIA's moat is built on making customers care about things they shouldn't care about, like CUDA, and it is not sustainable

Customers only care about CUDA because there was nothing else on the market; once software abstracts away hardware idiosyncrasies as it does on CPUs, providers will compete on specs rather than fake or circumstantial moats

34:39 Cuda moat is artificial and unsustainable once software abstracts hardware

Varun Mohan · Jun 2, 2025

CUDA is not NVIDIA's real moat; NVIDIA's position rests on continuously shipping faster hardware, interconnect and memory bandwidth every year.

Hyperscalers spend tens of billions on chips — if CUDA didn't exist they would just write assembly; people use NVIDIA because the hardware is genuinely best, and NVIDIA faces a ticking clock each year or margins shrink and AMD catches up.

21:54 Moat is continuous hardware interconnect and memory bandwidth improvement not cuda

Market share leadership is a hugely underrated moat, and the industry rarely discusses it in the right context

Intel made nearly a decade of catastrophic decisions and still holds 75-80% of the x86 market with AMD only reaching 25-30%; a moat that lets you make bad decisions for a decade and lose only 20% share is extraordinary

36:40 Market share inertia alone is an underrated durable moat
